Change Management - UK
Change Management Consultancy.
Most transformation programmes do not fail on technology. They fail because the people expected to work differently carry on working the same way.
Intology is an independent change management consultancy working with UK organisations to make new operating models, systems and ways of working actually stick, so the benefits that were signed off in the business case are the benefits that get delivered.
Why change programmes stall
The pattern is consistent across sectors. Leadership signs off a target operating model. Delivery focuses on the build. Adoption is treated as training and a comms plan, scheduled late and cut first when the timeline slips. By go-live the organisation has a new system and the old behaviours.
- Sponsorship in name only, where the executive sponsor lends their title but not their time.
- Change treated as a workstream, sitting alongside delivery rather than inside it.
- No measurement of adoption, so nobody knows whether anything has changed until benefits are missed.
- Middle management left out, despite being the layer that decides whether change survives contact with the day job.
- Benefits nobody owns, where the case for change is never converted into named accountability.
The Embedded Change Model
Intology works through the Embedded Change Model, our proprietary approach to organisational change. The principle is that change is not a parallel workstream. It is embedded inside delivery, governance and leadership behaviour from day one, and it is measured like any other deliverable.
Diagnose
We assess readiness, map the stakeholder landscape and identify where resistance will actually come from, which is rarely where the risk register says it will.
Embed
Change activity is built into the delivery plan and the governance cycle rather than run alongside it, with named owners at executive and middle management level.
Measure
Adoption is tracked against defined indicators, so leadership can see whether behaviour is shifting while there is still time to intervene.
Sustain
Capability is transferred to the client so the new ways of working outlast the engagement. We are not trying to stay.
Where we are typically brought in
- ERP and finance system implementations, where adoption determines whether the investment returns anything.
- Post-merger integration, where two cultures and two sets of processes have to become one.
- Target operating model change, where structure, roles and accountabilities all move at once.
- Programme recovery, where a stalled programme needs stabilising and re-landing with the organisation.
- Private equity value creation, where the hold period leaves no room for a failed adoption cycle.
Why Intology
Intology is founder-led. Richard Keenlyside has held Group CIO and transformation leadership roles in FTSE-listed, private equity backed and multi-site industrial organisations, and has delivered and recovered large business transformation programmes from inside the business rather than advising from outside it. You get that experience directly, not a pyramid of junior consultants.
- Vendor neutral. We have no software to sell and no implementation partner to protect, so the advice you get is the advice we would give ourselves.
- Senior by default. The person who scopes the work is the person who does the work.
- Honest about scope. If change management is not what you actually need, we will tell you.
FAQ
Common questions
What does a change management consultancy actually do?
+
We make sure the organisation adopts what is being delivered. That means readiness assessment, stakeholder and sponsorship work, embedding change into delivery governance, measuring adoption and transferring capability so it sustains.
How is this different from project management?
+
Project management delivers the thing on time and on budget. Change management determines whether anyone uses it. The two need to run inside one another, which is the point of the Embedded Change Model.
When should we bring in change management support?
+
Before the build starts, not after go-live. Adoption problems are far cheaper to prevent than to fix, and by the time resistance is visible the expensive part has already happened.
Do you work with private equity backed businesses?
+
Yes. A significant part of our work is with PE backed portfolio companies where the hold period compresses the timeline and there is no room for a failed adoption cycle.
Intology provides change management consultancy in Leeds, Birmingham, Newcastle and Middlesbrough, as well as across the UK on a fully remote or hybrid basis.
